Approach

Commercial progress. Capability that lasts.

Our work has two connected elements. The first is commercialising a specific opportunity: evidence, proposition, business case and route to market. The second is equipping the organisation to decide, execute and adapt: ownership, decisions, working practices, skills and the tools that support them.

Clients start with either. An opportunity gives the organisational work something real to be tested against; better ownership and decision-making makes the next opportunity move faster. Scope is the people, processes and operating arrangements that affect growth and commercialisation, not enterprise transformation.

Two ways to start

The commercialisation pathway

From evidence to adoption.

Where the work centres on a specific opportunity, this is the pathway it follows: three phases and 9 stages. Engagements pick up at the stage that matches the decision in front of you.

Phase 01

Opportunity

Structured evidence from customers, market and internal capability, sharpened into a commercial opportunity worth pursuing, and a clearer way to keep reading market change.

  1. Evidence

Bring interviews, workshops, internal material and market research into one structured, source-linked view.

  2. Opportunity

Frame the commercial opportunity and the buyer worth chasing, and improve how change is monitored, interpreted and prioritised.

Phase 02

Proposition

Testable propositions, real buyer conversations and a business case senior leaders can act on, with assumption testing your teams can repeat.

  1. Proposition

Sharpen the offer, positioning and value story.

  2. Validation

Test with real buyers before scaling spend, and leave a repeatable way of testing assumptions.

  3. Business case

Build the investment logic and value model, and establish a repeatable process for investment decisions.

Phase 03

Go-to-market

Route to market, partners, execution and adoption, with the ownership, workflows and feedback needed to keep adapting.

  1. Go-to-market

Design the sales motion, pricing and enablement.

  2. Ecosystem

Wire in partners, channels and platforms.

  3. Execution

Move from plan to first traction and commercial impact, with clear ownership and effective workflows.

  4. Adoption

Embed the capability, feedback and ways of working so the client keeps going and keeps adapting.

The capability work

Changing how growth gets decided and delivered.

This runs alongside the pathway, or on its own. It is done with your teams and their leaders, on live commercial work, not as a separate change programme.

  1. 01

    Diagnose

Work with your teams to find where growth opportunities stall and why: how decisions get made, who owns what, where handovers break down and which skills or tools are missing.

  2. 02

    Agree the changes

Agree a short, specific set of changes with the leaders accountable for them: responsibilities, decision rights, the processes that matter, the skills to develop and the tools worth adopting.

  3. 03

    Apply through live commercial work

Test the new practices on a real opportunity with the teams responsible, rather than in a workshop. Practices get adjusted where they do not survive contact with the work.

  4. 04

    Embed and improve

Name owners, agree the measures, set the review routine and hand over. We stay long enough to see the routine used, then step back.

What capability looks like in practice

These are the outcomes the work aims at, agreed and measured with you. They are intentions, not guarantees.

  • Investment choices are made against agreed evidence and criteria, not the loudest case in the room.
  • Sales and commercial teams use the agreed approaches in real customer conversations.
  • Responsibilities and decision rights are understood and work in practice, not only on a chart.
  • The tools that suit the work are adopted in everyday workflows rather than sitting unused.
  • Results and market feedback are reviewed on a routine, and prompt a decision or an action.

Delivery principles

How we deliver differently.

The tools are ours, the judgement is human, and the change is made with your teams. See the tools

Senior practitioners on the work
The people doing the thinking are the same people doing the doing. There is no junior delivery layer between the recommendation and the room.
AI-enabled, human-governed
CommercialisationOS accelerates evidence, synthesis and modelling. Senior judgement, human review and client context stay in charge, and nothing reaches a client unreviewed.
Scoped around a decision or a change
Engagements are scoped with defined decisions, deliverables and dates. Where the work is organisational, we agree the scope and the measures of success with you at the outset.
Capability that lasts
Capability is not a folder of documents. It is agreed ownership, decisions people actually make differently, working practices teams keep using and tools that are adopted. We work alongside your teams so those changes hold after we leave.

Our model

Designed around commercial progress, not consulting activity.

Start a conversation

Start with the opportunity, or with what is slowing you down.

A focused conversation with a senior partner: a specific commercial opportunity, or the ownership, decisions and ways of working getting in the way of growth.
